Their own description (from YC)

Mentlio an applied research lab focused on optimizing AI ROI for the modern enterprise. We help engineering teams draw a line between their AI spend and delivery, per engineer. We then cut ~30% of AI spend via Mentlio's custom ML-based intelligent routing, context optimization, and prompt compression.

Full teardown

Mentlio (YC Summer 2026): teardown vs XMarts

In one line: Mentlio links a team's AI coding spend to what each engineer delivers, then cuts the bill by routing work to cheaper models and trimming context [site] [yc]. Threat: 2, because it hits the same problem as W2 for the same kind of buyer, but it stops at cost and has just been bought by a bigger company [press] [factory].

Biggest finding: Factory (reported $5B valuation) announced on 9 Oct 2026 that it acquired Mentlio, 4 months after the batch started [factory] [press]. The YC page still says "Active" and the website still sells it as a product [yc] [site]. Whether it stays standalone is not said [press]. Treat it as a feature inside a funded rival, not a free-standing company.

1. Fact file

Item Finding Source
What they say Site headline: "Take command of your AI spend". YC line: "Engineering Intelligence and Token Optimization for the AI-Coding Era". [site] [yc]
Founded, team, funding Founded 2026. YC lists no team size and no open jobs. Two founders, both joining Factory. No funding amount found, and no deal price disclosed. [yc] [factory] [press]
Founders Ashank Shah (CEO) and Ahmet Demirbas (CTO). Both studied CS at Caltech and met there while working part-time at startups. They won a hackathon (NexHacks at CMU) with a token compression idea that led to Mentlio. YC likely saw two young research-strong builders with a working cost tool (inference). [yc] [factory]
Customers None named on the site, the YC page or in the press. The press says Factory's customers include NVIDIA, Blackstone, Palo Alto Networks, Adyen and EY, not Mentlio's. [site] [yc] [press]
Price Not public. Only "Get a Demo" and a free audit. No job ads to read a price band from. [site] [blog]
Path Listed under the earlier name Adjoint in the YC data we hold. No public page links Adjoint to Mentlio, so the rename date is UNVERIFIED. Blog posts run July to August 2026. Acquired 9 Oct 2026. [yc-data] [blog] [factory]

2. Their proposition, reverse engineered

Part What they do
Who buys Engineering leaders and managers on teams using Claude Code, Codex or Cursor [blog]. After the deal, Factory names engineering leaders and CFOs as the pressure point [factory].
The pain AI coding bills grow and nobody can say what they bought. They claim tools can waste "up to 40% of the bill" [site]. Cost mostly builds before the model is called, as agents read files and carry output forward [blog].
The promise See spend against delivery, per engineer. They claim a cut of about 30% with no workflow change [yc] [site].
How it works A desktop agent on each engineer's machine computes usage and quality signals locally. Only scores go to the dashboard. They say prompts and code never leave the device [site] [yc]. A "Token Suite": Route (model routing), Lens (context retrieval), Quiet (shorter replies), Logs (log compression), Recall (reversible context) [site].
The output Dashboards: overview, productivity by team, a People view ranking engineers by AI output, prompt quality and token efficiency, and savings. Weekly digests and alerts in Slack or Teams [site]. PRs are turned into "Delivery Points" to price output [yc] [press].
Proof style Benchmark replays and percent saved, all vendor-run: "98.93% of Fable's accuracy at 24.90% lower cost" on Terminal-Bench 2.1 (they claim) [site]; 20.66% lower cost on SWE-Bench Pro (they claim) [blog]. No customer result.
Who sells it Demo request and a free audit, "live setup in days" [site]. No sales jobs seen. After the deal, Factory's enterprise sales [factory].
Price model Not public [site].
The story The enemy is "tokenmaxxing" and generic advice like "use AI more" [site] [blog]. The belief: measure value, then spread the best workflows, not rank people [blog]. Note the product still ranks people (see People view) [site].

3. Positioning

  • Category they claim: "Engineering intelligence and token optimization" [yc]. The docs title says "Enterprise AI adoption intelligence" [site].
  • Category a YC partner would put them in: AI coding cost control plus engineering analytics, a FinOps tool for coding agents (inference).
  • What they want to be known for: the layer that proves which AI spend pays and cuts the rest.
  • Where they sit on the map: layers L1/L2/L3 = 0/1/1, buyer = unknown size, business.

4. Three layers vs ours

Layer Them (score + evidence) Us (Marton's logs show)
L1 Company brain 0. No memory of the company's rules, decisions or goals. Data is usage and PR signals only [site]. A vault of about 1,400 pages, 112 call transcripts and about 8,700 customer quotes, searchable by meaning.
L2 Agent orchestration 1. Routes each task to a model tier [blog]. That picks a model; it does not run agents with approvals or handovers. It sits beside the agents, not over them (inference). About 5,600 jobs run by agents from three makers, each checked by a different AI, then automatic tests.
L3 Execution and learning 1. Measures and alerts on other people's work; "checks only" [site]. Routing is tuned on replayed results [blog], but it does not do the work or change a company brain. Every failure gets a written record and an automatic check (about 160 records). Offer feedback lines fell from 44 to 18 as rules were added. Only about 15% of jobs reached the main code, and merges were unreliable in October.

5. Same and different

Topic Same or different Them Us
Core belief Same Agent work is only worth scaling if you can measure its value [factory]. Same idea behind W2 (brief).
Buyer Same Engineering leaders running coding agents [blog]. W1 and W2 target startup engineering teams (brief).
Question answered Different "What does AI cost per unit of delivery?" [blog] W2: "are my agents actually producing, or silently failing or stuck?" (brief).
Kind of work Different Sits beside the agents and watches spend and output [site]. Marton's logs show the system runs the agents and the checks itself.
Where the data lives Same On-device, only scores leave [site]. Marton's logs show a local, Mac-bound system. Nothing built for another firm's machines.
Owner of the result Different The customer's engineering team. Savings are shown, not guaranteed [site]. Target: we own the number on one workflow (brief). No customer yet.
Size Different Two founders, now inside a funded company [factory]. Two founders, one user so far (brief).
Delivery Different Software with a demo and a free audit [site]. Software plus the founders (brief).
Proof Different Vendor benchmark percentages [site] [blog]. Marton's logs show jobs, tests and incident records. No customer number.
Price Different Not public [site]. Not set (brief).

6. Wedge overlap

Wedge Fit Why
W2 Seeing whether your AI agents actually produce direct Same buyer and nearly the same promise: link agent use to output and cost [yc]. Gap: they measure spend per engineer and PR points; W2 as written is about what is stuck, what silently failed and what it costs (brief). They cover the cost part only.
W1 Trusted 24/7 coding for small teams adjacent Same buyer, but they sit beside the agents, not running them. Factory (now their owner) does run coding agents [press], so this pair now covers cost plus doing.
W8 The other 90% of an AI skill adjacent Their Aug 2026 post tracks which skills and workflows the best teams use and says to spread them [blog]. They do not claim to maintain skills from checked results (UNVERIFIED that none exists).

7. Whitespace (where they stop)

  • Layer gap: they measure and route; they do not run the agents or the checks. To own it we need one agent team running a customer's real code work while we count what failed, what was caught and what shipped.
  • Buyer gap: no named customer, and after the deal the focus is Factory's "largest enterprises" [factory]. No sign of small startup teams (inference from the Factory wording). To own it we need 3 to 5 small teams saying they have the pain.
  • Number gap: their numbers are percent saved on benchmarks, not cost per merged change on a live team [blog]. Not a true gap yet: it may be fixed inside Factory. We would need one live cost-per-change number from a real team.
  • Price gap: none found; price is not public. Not claimed.
  • Speed gap: they say "live setup in days" [site]. No gap.
  • Failure gap (new, W2 only): nothing public from them on silent failures or stuck jobs. Marton's logs show about 160 named failure records, the strongest first-hand evidence we have. To own it we need those classes shown working on someone else's agent runs.

8. For the YC application

  • Proven today: Marton's logs show the system tracks what is stuck, what silently stopped and what it costs, and each of about 160 failures got a record and an automatic check. One incident shows one launch used 39% of a week's AI budget in 14 hours, so cost control is a pain we have had ourselves. Mentlio's public work measures cost and delivery, not silent failures [site].
  • Draft answer to "how are you different from Mentlio?": DRAFT. "Mentlio shows what your AI spend buys and trims it, and it now belongs to Factory. Our system runs the agents and records every way they quietly fail, so you can trust the work, not just see the bill." Founders say it their own way.
  • Future claim (needs proof): "We make agent work trustworthy for small teams, and cost per merged change falls." Needs one outside team's agents run for 4+ weeks with a before/after number for failures caught and cost per accepted change.
  • What we understand that they don't: cost is only half of trust: the other half is catching work that silently failed or never landed. proven on Marton's own system; needs proof for anyone else.
  • Copyability (M3): easy. Their owner already runs coding agents [press] and can add failure tracking as a feature; the deal itself shows the cost layer is being absorbed into agent platforms [press]. No data, loop or buyer wall in the way (inference). So Mentlio can not support an M3 score above 3.
  • Why now (M4): None found. The Factory deal (9 Oct 2026) [factory] shows agent vendors are buying cost control, but that helps Factory more than us. Do not use "AI costs are rising": that is general progress.
  • Do not claim: "no one measures AI coding ROI" (Mentlio, plus others, do). "We cut AI spend" (Marton's logs show cost incidents and no savings result). "We are different from Factory" until we know what Factory ships from this deal. Any customer or revenue claim.

9. Ideas worth taking

  1. Run in shadow mode first: score the customer's own past runs before changing anything [blog]. Low risk to adopt, fast to a first number.
  2. Keep sensitive data on the customer's machine and send only scores [site]. Answers the "how is client data kept safe" question.
  3. Turn work into one unit of output (their Delivery Points) so cost can be shown per unit [press]. We would need our own plain unit, such as "accepted change".

10. Unknowns

  • Whether Mentlio stays a standalone product or is folded into Factory. Look at Factory's changelog and mentlio.com in 4 weeks.
  • Any paying customer. None found anywhere.
  • Why the YC page still says "Active" after the deal. Check the YC page again before 1 Nov.
  • The Adjoint link and rename date. No public source.
  • Funding raised and team size. YC lists neither.
  • The docs page returned only a tagline in our fetch, so install details and plans are UNVERIFIED.
